D8 People and change

Skills, roles, junior pipeline, incentives, training.

Red flag: Reviewers overloaded; AI mandates without enablement; no path for juniors.

The three statements

Each is rated from 0 (not true) to 4 (fully true). The dimension score is their average.

  1. Reviewers' workload is sustainable at the current volume of changes.
  2. People have training and time to learn to work with AI tools.
  3. Junior engineers have a path to build judgment.

Evidence to gather

Interviews, attrition, reviewer load, training records, current role definitions.

Score from evidence, not impressions. Where two people score the same team, the statements they disagree on are where to look first. The assessment's compare view lists them.

First moves

If D8 is your weakest dimension, start here:

  • Measure reviewer load and cap it, then move the capacity toward review and specification work.
  • Give juniors review and specification tasks with a mentor so judgment still develops.
